The question is a calibration probe — your answer defines the ceiling of what the interviewer believes you've handled.

What it is

"What's the hardest technical problem you've worked on?" isn't really asking for a war story. It's establishing a benchmark, and everything you say later is judged against it.

Choose difficulty of the right kind. Hard because the constraints conflicted — latency budget versus correctness, a migration with no downtime window, a bug that only reproduced under real traffic — not hard because you hadn't used the framework before. Learning curve difficulty tells the interviewer your ceiling is low; constraint difficulty tells them you've operated near a real limit.

Make the difficulty legible in one sentence. If it takes four minutes of architecture to explain why the problem was hard, you've lost the room. "Payment webhooks arrived out of order and sometimes twice, and the ledger had to be exactly right" — that lands immediately.

Structure the answer as investigation, not exposition. What you believed at the start, what evidence changed your mind, the wrong turn you took, how you finally isolated it, and what you did once you knew. The wrong turn matters: it makes the story real and shows the process is repeatable rather than a flash of luck. Debugging stories in particular should show you narrowing the space deliberately — bisecting, instrumenting, forming a hypothesis you could disprove — rather than reading code until inspiration struck.

Have the depth ready. This is the question most likely to be followed to the bottom, so pick something you can still discuss four layers down. If you say the fix was a database isolation level, be ready to explain which anomaly it prevented. A great story you can't defend is worse than a good one you can.

Then say what it cost. Two weeks of your time, a deferred feature, complexity someone now maintains. Difficulty without cost sounds like a story; with cost it sounds like a project.

Why it matters

This answer sets the benchmark for the rest of the loop and often decides the level. It also feeds directly into the deep-dive round, where the same story gets probed for an hour, so the two should be prepared together.
